Procurement

From spreadsheets to one system your buyers actually work in

Key takeaways
  • The Excel-and-email stack works right up until it quietly stops scaling, usually somewhere past forty people.
  • The cost is not one big failure. It is a slow leak: data typed twice, offers that never line up, days lost to chasing, and know-how that walks out with people.
  • Moving to one system is less about new software and more about giving the legwork to agents and keeping every decision with a person.

Almost every growing company runs purchasing the same way at the start. There is an ERP for the record, an inbox where the real conversations happen, and a set of spreadsheets that hold everything the ERP does not. It works. A careful buyer makes it work. Then the company grows, and the same setup starts to cost money in ways nobody writes down.

The leak nobody budgets for

The first cost is double entry. An offer arrives by email, gets copied into a comparison sheet, and the winning line gets typed again into the ERP. Every copy is a chance for a wrong number, and all of it is time. The second cost is comparison: three suppliers answer the same request in three different shapes, one per metre, one per piece, one per kilo, each with its own minimum order and payment terms. The third cost is chasing: confirmations that never arrive, documents that are missing, invoices that do not match the order.

Roughly a fifth of a purchasing team's time goes to manual handling. That is not a dramatic failure. It is a steady leak, and it comes straight out of the time your team could spend negotiating.

Why adding a chatbot does not fix it

The tempting answer is to hand each buyer an AI chatbot. It helps a little, then stops, because the knowledge never leaves the chat. You have made one person slightly faster, not made the team work in one place.

What actually changes

The change that matters is moving the whole purchase into one system, then splitting the work in two. Anything that is reading, drafting, comparing or chasing goes to an agent. Anything that is a judgement or a commitment stays with a person. Nothing reaches a supplier or your systems without an approval, and every step is logged. You do not need to clean your data first, and in about eighteen working days you can see it on your own orders.
